How an 18-Room Boutique Inn Increased Direct Revenue by 42%
18-room boutique inn, owner-operated
The Challenge
With only 18 rooms, every vacant night is felt immediately. The inn relied on OTAs for more than half of its reservations, paying 15% to 20% commission on guests who were often searching for the inn by name.
The website was attractive but slow on mobile, the booking engine sat on a separate domain with a different look, and Google Business Profile was missing most of the information guests look for.
What We Did
Local and destination SEO
We rebuilt page structure around the searches real guests use ("romantic inn near...", "boutique hotel in..."), added hotel and FAQ schema, and published destination guides that answered pre-trip questions.
Google Business Profile and reviews
Complete profile, room and amenity photos, regular posts and a simple post-stay review request brought the inn into the local map pack for its core searches.
Booking path fixes
A faster mobile site, a booking widget on every page, a visible best-rate message and a package page for midweek stays removed friction between interest and reservation.
Email and remarketing
Past-guest email campaigns and low-budget retargeting recovered lookers who left the booking engine without completing a reservation.
The Results
- ✓Direct booking revenue grew 42% year over year.
- ✓The OTA share of bookings dropped by 11 percentage points, reducing commission costs.
- ✓Organic traffic grew 68%, led by destination and "inn near" searches.
- ✓Midweek occupancy improved through the new package pages and email offers.
For small inns, the biggest gains come from fixing the basics first: findability, a trustworthy booking path and a way to bring past guests back.
